What you're looking at: 827 Marketing Solutions runs a team of 9 AI agents — each one has a specific job, like a real employee. They create content, publish to social media, pull analytics, build websites, and run strategy. This document explains exactly how that system is organized, what files control it, and how it stays coordinated across multiple clients — without any agent getting confused or mixing things up.

The simple version: Think of this like a company with 8 employees. Each employee has a job description (their AGENT.md file), a company handbook they all follow (CLAUDE.md), a shared office whiteboard (STATUS.md), and a client folder for each account they work on (CLIENT-TRUTH.md). Every time someone starts a new work session, they read the handbook, check the whiteboard, and open the right client folder before doing anything.
How It Works — The Big Picture
The 827 Marketing Solutions system is built around one core idea: every agent knows exactly what to read, in what order, before touching anything. This prevents cross-client confusion, keeps all agents in sync, and makes the whole system portable — it runs on Kevin's local machine today and can move to a server tomorrow without changing a single file.

There are three layers of files every agent works with:

Layer 1 — Universal (same for everyone, every session): CLAUDE.md + AGENCY-TRUTH.md. These never change per client. They define the company, the rules, and the tools.

Layer 2 — Agency-wide state: ops/STATUS.md. The shared whiteboard. Tells every agent which clients are active and what's happening across the whole agency right now.

Layer 3 — Client-specific: clients/{client}/STATUS.md + clients/{client}/CLIENT-TRUTH.md. The only place client facts and session notes live. Each client has their own isolated folder. Agents are only allowed to read and write to the ONE client they're working on in that session.
Every time an agent is loaded — whether it's Mary writing a content brief or Parker scheduling posts — they run through these exact steps before doing any work. There are no exceptions. This is what prevents an agent from accidentally writing VoiceLink content into a Home Inspection folder, or publishing to the wrong client's social accounts.

Step 0 is the most important: if Kevin doesn't specify which client, the agent stops completely and asks. No file gets read, no work gets done until the client is confirmed. This is the first line of defense against cross-client errors.
These steps run in order before any work begins. No exceptions.

CONFIRM — Required before any work begins
The agent says out loud exactly what they loaded. This is an accountability checkpoint — it creates a paper trail and forces the agent to verify they read the right files for the right client.

Ask: "Did I change how the system works?" If you added or changed any process, workflow, rule, page/template, tool, pricing, or agent behavior, flag it for Judy in ops/STATUS.md under a → Judy (Blueprint) line — what changed, where, and why. Judy then updates this System Architecture Blueprint. If the Blueprint doesn't match reality, the system is broken.

Before closing, the agent logs what they did, what's next, and anything that's blocked. This is how the next agent — or this same agent in a future session — picks up exactly where things left off. No verbal handoffs. No guessing. It's all in the file.

The agent confirms exactly which file they saved to and waits for Kevin to acknowledge before ending the session. This prevents silent saves to the wrong file.

It defines what 827 Marketing Solutions is, what products exist, the 10-step session protocol, the folder structure, and the non-negotiable rules. Think of it like the employee handbook that every new hire reads on day one — except every employee re-reads it every single morning.

The tool room. Contains every software tool the agency uses, how to use it, what it's for, and what's been retired. MCP endpoints, model names, publishing rules, deprecated tools — all here, nowhere else. If an agent wants to publish a post or generate an image, they come here first to confirm exactly which tool to use and how. No agent ever guesses at tools.

When an agent starts a session, they check this to see which clients are active, any system-wide warnings (like a tool being broken or a platform having a character limit), and what Kasey last reported. Every agent reads this before doing any client work. If a fact about a client changes, it gets updated here and here only — never in multiple places.

Each agent's personal instruction file. Defines their exact role, what they own, what they are forbidden from touching, and their locked behavioral rules. Mary's AGENT.md tells her how to write briefs. Cameron's tells him exactly how to go through his 4 generation gates. These files never change per client — the agent is the same person regardless of which client they're working on.

These are the cross-page mechanics Judy builds once into the master templates so every client gets them automatically. They are the "smarts" behind the client-facing pages — how a question gets asked and answered, how a finished task collapses out of the way, how the same page reads on a phone. Each is universal (?client=), not a one-off.
🔁 Two-View "Open Questions" Engine
ONE underlying list of "things we still need to know" about a client, surfaced in two places. Every item is tagged who answers it — Team or Client. The Brand Brief (internal) shows the FULL list; the client dashboard shows only the client-answerable subset, in friendly language, with a way to answer. Her answer writes to CLIENT-TRUTH (single source of truth) → both views show the gap closed. Design lane: Judy builds the client-facing answer-door + save layer; the Brief stays Mary/Kevin's.
✓ Open → Secured Lifecycle
Client to-dos have a lifecycle instead of piling up forever. An open ask (or a big "How to give us access" walkthrough) collapses into a compact "✓ secured · <date>" strip once done — content preserved, not deleted, one click to re-expand. Driven by a per-client state flag (e.g. access_gbp), with admin-only "Mark secured / Reopen" controls (body.adminview). The walkthrough text lives in the template, so new clients always get the fresh steps; only the state is per-client. Reusable for any access type via data-access="…". First built on the Google Audit page.
🪣 Asks vs Questions — Two Buckets
Client pages keep a clear, labeled split between two different things. Needs / Asks board = "things to DO" (grant access, take an action) — owned by us, runs the Open→Secured lifecycle. Follow-up Questions = "things to TELL us" (facts) — sourced from Discovery, feed the Brand Brief. The test: go do something → Asks board; just tell us a fact → Questions. Each board shows a friendly client line plus an admin-only internal note (body.adminview) so a future teammate gets the model at a glance.
⤵ Brand Brief Seed → Live Merge
Fixes the "seed-vs-cloud gap": a question added to the master seed now flows down to EXISTING clients too, without wiping saved answers, duplicating rows, or resurrecting deleted ones. Key-based merge with a per-board baseline (<board>:_seeded); existing clients get a safe one-time migration (adopt current seed as baseline, add nothing). Lets Judy broadcast a new question to the whole roster from one edit.
📐 Page Standardization Pass · 2026-07-01 · lock everything before Faith Haven
One standard program — every page built into the template once, then select / deselect per client (deselected = dimmed "OFF" span in the sidebar, page stays). No more bespoke per-client builds. Locked this pass:
  • Discovery — auto-saves to cloud (no Export/Done/Clear buttons), header progress bar, 3DAi/Trezdev scrubbed. Regenerate-from-template method (answers live in cloud by slug, so regenerating never loses data).
  • Marketing Plan_template/…/MARKETING-PLAN-SKELETON.html: locked section framework, swappable tracks/platforms per client.
  • Marketing Payments = the friendly visual explainer of how we charge (not legal). Its master = _template/…/MARKETING-PAYMENTS-SKELETON.html.
  • Website & SEO Agreement (was "Website Payments") — now a contract-style page (white sheet, blue 827 mark, DRAFT + DocuSign, blank sigs) with an itemized "What's Included" (Website + SEO). Templatized + rolled to every client; keyrow = Projected Start + Price: TBA. Sidebar link renamed "📄 Website & SEO Agreement."
  • Contracts — the real HIE Marketing Services Agreement + a reusable vault/marketing-agreement-TEMPLATE.html (Jim-owned). The Contract is the signable legal doc (via DocuSign); the Payments page only explains — same numbers, one binds, one educates.
  • Team-voice pattern — client-facing pages speak in the right named agent's voice (Mary=strategy · Cameron=production · Jim=pricing · Dakota=Google).
  • Wording — never "Investment" on client pages (reads salesy); use "Price"/Cost/Fee.
📱 Shared Responsive / Safari Layer
One Judy-owned file — shared/mobile.css — loads on every full page. Two parts: always-on Safari/cross-browser shims (-webkit- prefixes, 100dvh fallbacks) plus tablet (≤1024) and phone (≤680) breakpoints that collapse grids, kill horizontal scroll, and scroll wide tables — all inside max-width queries so desktop renders identically. Change once → every page. Verified at phone/tablet/desktop in preview; real-device iPhone spot-check still pending.
🛡 Discovery Form Protection  ⏳ planned
Clients keep their login and can still type answers, but the Discovery MASTER (shared/discovery.html) removes/disables the "Clear form" button for clients and guards against accidental blank-overwrite of saved answers. Cloud save already persists typed answers — this purely stops an accidental wipe.
🎉 Client "While You Were Away" — pop-up + archive
When a client opens her dashboard, a modal greets her with "While you were away" — a dated timeline of recent wins. A "last visited" stamp means it only re-pops for items newer than her last visit. A permanent gold "While You Were Away" button sits in the dashboard header (left of the contact block, out-of-flow so it never resizes the bar) and re-opens the full archive anytime — every note, newest first, with an unseen-count badge. Nothing is ever deleted; all notes live permanently in the progress-feed cloud doc. Judy builds the mechanism + seen-flag; Dakota owns the dated wins feed it reads. Live (`shared/welcome-popup.js`, wired into HIE + Faith Haven + `_template`).
🎬 New-Client First-Run Welcome Tour · new clients only
On a client's very first dashboard entry, a 5-card swipe-through orientation pops once, then never auto-fires again (per-client firstRunSeen:<slug> flag). Cards: Welcome (greets by first name) → Platform Health → Your week (Weekly View + 8-Week Ramp) → Your pages (Discovery → Marketing Plan → Onboarding) → Kevin contact + Slack message-board (coming) with an inspirational close + a "Start with my Discovery →" CTA that deep-links to DISCOVERY.html. Zero per-client config — it reads the live dashboard: first name from the profile contact (placeholder → generic), platform chips from the active #plat-bar pills (excludes the Website tile + muted pills) so each client sees only their own, with a graceful fallback before platforms are confirmed. Replayable anytime via 🎬 Replay welcome tour in the menu (window.replayFirstRun()); preview with ?tourDemo=1. Judy-owned. A teal chat icon sits 3rd in the Marketing Manager block on every client dashboard (shared/chat-widget.js, injected site-wide by _middleware.js). Client taps → a "Message your team" panel → functions/api/message.js → that client's OWN Slack channel. Uploads + messages both land in one channel per client (#<slug>, auto-created + Kevin auto-invited) via functions/api/_slack.js postToClient(). v1 one-way (client → Slack); replies by email/phone. 🗄 Fresh-start cockpit + clients/_inactive/ convention · 2026-07-01
Cockpit reset for 827: shows only active clients (HIE · PaddleLink · Faith Haven) with a Workflow bar (Sales Playbook → New Prospect → Share Center → Access & Invites) and a trimmed/reordered stat row incl. a new Sales Meeting stage. Retired clients sit in a collapsed Archive drawer (subtle button, low-right). Their folders moved to Marketing Agency/clients/_inactive/kept, never deleted, fully recoverable if a client returns. Every client-switcher was rebuilt to the 3 active clients so nothing points at a moved folder.

Kevin's live prospect-call script + note-taker (`reference/client-resources/sales-call-playbook.html`) — a 3-meeting flow (Discovery → Dashboard → Cost) with per-question "why we ask" notes, the shared ✨ Polish engine on every box, and a sticky jump bar. Per-prospect master via ?prospect=<slug> (blank master by default), every field cloud-saved (form sales-playbook). Opened from the 📋 Sales Playbook button in the admin cockpit. Each call-sheet card has a ✕ archive control that moves a prospect from prospects[]archived[] in the playbook-index doc (record preserved, card hidden — for closed/dead deals). 🧩 Free-Arrange Board + Color Maker
A desktop-like board pattern: cards drag anywhere · corner-resize (or S/M/L) · recolor (per-card colored left edge, no purple/brown) · double-click opens (single click never opens). Powers the private Vault (free move/resize, saved to vault-cards) and the Brand Brief as a high-level grouped board over the long list (5 groups; tiles open the section detail; layout saved GLOBALLY to brief-board so every client inherits one arrangement). Built 2026-06-28. Boards only — never the dashboards (their containers never change).
🖼 References & Files — per-client drop box
A Brand Brief section where anything a client hands us (Google screenshots, photos, docs) is findable per client. Drag-drop uploads to the cloud (R2, <client>/references/ via kind=references) → shows instantly, hover to delete. Back-compatible with committed files listed in clients/<slug>/assets/references/manifest.json. Convention for every client: clients/<slug>/assets/references/. Built 2026-06-28.
The system is designed so that adding a new client requires zero changes to any shared file or any agent's instructions. The agents already know how to work with any client — they just need the client's folder and facts. Here's the exact process:
